For a CEO, it means selecting a partner who will influence the development of the product, sales, operational processes and the company\u2019s digital infrastructure for many months or even years. The same applies to an e-commerce store, B2B platform, ERP, CRM and PIM integration, or a custom software solution.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The problem is that software house offers often look very similar. Most companies claim to have experience, a competent team, timely delivery, flexibility and high-quality code. Comparing portfolios and hourly rates alone therefore does not answer the key question: how do you choose a software house that is worth working with?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A CEO should look at the bigger picture: how well the company understands the business, the competencies of its team, the architecture of the solution, project management processes, security, responsibility for the outcome and the total cost of ownership of the system.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A well-chosen software house should not simply be an executor of instructions. In larger projects, it should act as a technology partner: challenge inefficient assumptions, identify risks, propose alternatives and explain the consequences of individual decisions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This checklist has been created from precisely this perspective: <strong>how can a CEO evaluate a software house before signing a contract and reduce the risk of making a costly mistake?<\/strong><\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 id=\"aioseo-start-by-defining-the-business-problem\" class=\"wp-block-heading\">Start by defining the business problem<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The search for a software house often starts with technology. This is one of the most common mistakes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cWe need Magento 2\u201d, \u201cwe want an application\u201d, \u201cwe need a new online store\u201d or \u201cwe need an ERP integration\u201d is not yet a complete definition of the project. It describes a solution rather than the underlying business problem.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Start by answering the following questions:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What is currently not working?<\/li>\n\n\n\n<li>What limitations does the current system have?<\/li>\n\n\n\n<li>Which process do we want to improve?<\/li>\n\n\n\n<li>What business outcome should the investment deliver?<\/li>\n\n\n\n<li>How will we measure success?<\/li>\n\n\n\n<li>What needs to happen within the next 6, 12 and 24 months?<\/li>\n\n\n\n<li>Will the solution serve one market or support international expansion?<\/li>\n\n\n\n<li>Do we need to scale sales, automate processes, improve UX or reduce operating costs?<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">The goal of the project is not simply to \u201cimplement a new e-commerce platform\u201d. What matters much more is <strong>how similar those previous projects were to the one you are planning<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A company may have dozens of implementations, but if it has mainly developed simple websites, its experience may not be sufficient to handle a complex e-commerce environment integrated with ERP, PIM, CRM, WMS, payment systems and multiple sales channels.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Instead of asking \u201cHow many projects have you completed?\u201d, ask:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Have you delivered projects of a similar scale?<\/li>\n\n\n\n<li>Have you worked with a similar business model?<\/li>\n\n\n\n<li>Do you understand the specifics of B2B or B2C?<\/li>\n\n\n\n<li>Have you integrated similar systems?<\/li>\n\n\n\n<li>What did the architecture of such a solution look like?<\/li>\n\n\n\n<li>What were the biggest challenges during the project?<\/li>\n\n\n\n<li>How were they solved?<\/li>\n\n\n\n<li>Can you present measurable project results?<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">The last question is particularly important. A good case study should answer three questions: <strong>what was the problem, what was done and what results did the client achieve?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In e-commerce, also check the company\u2019s experience with platforms, performance, SEO, UX, integrations and migrations. The difference lies in the quality of the architecture, the experience of the team, requirements analysis, testing, documentation and project management.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In e-commerce, check whether your potential partner understands the relationships between the different components of the ecosystem. An online store is often just one element:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>e-commerce \u2192 ERP \u2192 PIM \u2192 CRM \u2192 WMS \u2192 payments \u2192 delivery \u2192 marketing \u2192 analytics.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The challenge is not simply building the store. It is ensuring a consistent flow of data between the different systems.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is why you should evaluate the software house\u2019s architectural expertise before choosing a partner. We discuss this in more detail in our article about <a href=\"https:\/\/mediaflex.pl\/blog\/aplikacje\/integracje-erp-crm-i-pim-jak-poukladac-ekosystem-w-twojej-organizacji\/\">ERP, CRM and PIM integration<\/a>, where the company\u2019s digital ecosystem is treated as a whole.<\/p>\n\n\n\n<h3 id=\"aioseo-ceo-checklist-technology-competencies\" class=\"wp-block-heading\">CEO Checklist \u2013 Technology Competencies<\/h3>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Does the software house know the technology we need?<\/li>\n\n\n\n<li>Does it understand the architecture of the entire ecosystem?<\/li>\n\n\n\n<li>Can it propose alternative solutions?<\/li>\n\n\n\n<li>Can it justify its technology choices?<\/li>\n\n\n\n<li>Does it have integration expertise?<\/li>\n\n\n\n<li>Does it consider performance and scalability?<\/li>\n\n\n\n<li>Does it take security into account?<\/li>\n\n\n\n<li>Is the solution designed with future development in mind?<\/li>\n<\/ul>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 id=\"aioseo-verify-who-will-actually-work-on-the-project\" class=\"wp-block-heading\">Verify who will actually work on the project<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Ask a simple question: <strong>who exactly will be working on the project?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">During a sales meeting, you may speak with a highly experienced person, while the actual project is later assigned to a completely different team.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Therefore, establish:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>who will be the Project Manager,<\/li>\n\n\n\n<li>who will be responsible for the architecture,<\/li>\n\n\n\n<li>who will conduct the analysis,<\/li>\n\n\n\n<li>how many developers will be involved,<\/li>\n\n\n\n<li>whether the team will remain stable,<\/li>\n\n\n\n<li>what the replacement arrangements are,<\/li>\n\n\n\n<li>who is responsible for QA,<\/li>\n\n\n\n<li>who makes technical decisions.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Also ask about employee turnover. If the team changes every few months during a long-term project, the company loses domain knowledge and costs may increase.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The point is not for the CEO to know the names of every developer. The important thing is to know <strong>who is responsible for the outcome and who makes the most important decisions.<\/strong><\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 id=\"aioseo-evaluate-the-project-management-process\" class=\"wp-block-heading\">Evaluate the project management process<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Even a highly skilled technology team can struggle to deliver a project if it is poorly managed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Before signing the contract, ask the software house to explain its process from the first meeting to the launch of the solution. It should be clear:<\/p>\n\n\n\n<ol start=\"1\" class=\"wp-block-list\">\n<li>how the analysis is conducted,<\/li>\n\n\n\n<li>how the project scope is defined,<\/li>\n\n\n\n<li>who approves requirements,<\/li>\n\n\n\n<li>how sprints are planned,<\/li>\n\n\n\n<li>how progress is reported,<\/li>\n\n\n\n<li>how changes are handled,<\/li>\n\n\n\n<li>how testing is conducted,<\/li>\n\n\n\n<li>how acceptance works,<\/li>\n\n\n\n<li>how the production deployment is carried out,<\/li>\n\n\n\n<li>who is responsible for support after launch.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Pay attention to how the company talks about risk.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If you hear nothing but \u201cit will definitely work\u201d during the first meeting, this should be a warning sign. An experienced partner should also be able to say: \u201cthis could be a problem\u201d, \u201cwe do not know this yet\u201d, \u201cthis element needs to be analysed first\u201d or \u201cthis feature will increase the cost and delivery time\u201d.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Transparency does not mean the absence of problems. It means identifying them quickly.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 id=\"aioseo-do-not-compare-offers-based-solely-on-price\" class=\"wp-block-heading\">Do not compare offers based solely on price<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Price is one of the most important criteria and, at the same time, one of the easiest to use incorrectly.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An offer of PLN 300,000 and an offer of PLN 500,000 do not necessarily mean that the first company is cheaper. The first offer may simply exclude analysis, testing, documentation, DevOps, data migration, post-launch support or certain integrations.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Therefore, a CEO should compare <strong>scope and total project cost<\/strong>, rather than a single figure. Break the offer down into:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>analysis costs,<\/li>\n\n\n\n<li>development costs,<\/li>\n\n\n\n<li>UX\/UI costs,<\/li>\n\n\n\n<li>QA costs,<\/li>\n\n\n\n<li>DevOps costs,<\/li>\n\n\n\n<li>infrastructure costs,<\/li>\n\n\n\n<li>licensing costs,<\/li>\n\n\n\n<li>integration costs,<\/li>\n\n\n\n<li>data migration costs,<\/li>\n\n\n\n<li>maintenance costs,<\/li>\n\n\n\n<li>development costs,<\/li>\n\n\n\n<li>support costs,<\/li>\n\n\n\n<li>potential change costs.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">This leads to TCO (Total Cost of Ownership). A system can be inexpensive to launch but expensive to maintain, develop and scale.
